Consolidating seven fragmented
payroll and HR platforms into one
scalable operating system across
Singapore, Australia, and India.

As the business scaled across multiple markets, its HR and payroll infrastructure had become increasingly fragmented. Seven separate systems were being used across Singapore, Australia, and India, creating duplicated costs, inconsistent processes, limited oversight, and unnecessary operational complexity.
 

I led the consolidation of these systems into Rippling, creating a single source of truth for payroll and HR operations across three countries. The transformation delivered $300,000 in annual software savings, while improving compliance visibility, operational productivity, and leadership oversight.
 

The challenge was to simplify a multi-market operating environment without disrupting payroll accuracy, employee experience, or business continuity.
 

To achieve this, I applied a structured transformation approach using the 4D framework: Discover, Define, Design, Deliver. This allowed me to move from fragmented current-state analysis into a clearly governed delivery model, balancing Agile iteration with Waterfall discipline where stability, compliance, and stakeholder alignment were critical.
 

During the Discover phase, I mapped the existing HR and payroll ecosystem across Singapore, Australia, and India, identifying duplicated tools, process inconsistencies, cost overlaps, and operational risks. This created a clear view of where the business was losing efficiency and where consolidation would generate the greatest return.
 

In the Define phase, I translated those findings into a transformation roadmap. This included defining the target-state operating model, clarifying system requirements across markets, aligning stakeholders, and establishing the success measures for the project: cost reduction, process simplification, stronger oversight, improved compliance, and sustainable adoption.
 

The Design phase focused on building a scalable solution in Rippling that could support regional payroll and HR needs while reducing unnecessary complexity. I worked through process design, user journeys, data requirements, governance considerations, and change impacts to ensure the new system would not only replace existing tools but improve the way teams worked.
 

Finally, in the Deliver phase, I drove execution through implementation, stakeholder engagement, adoption support, and transition management. By combining structured project governance with pragmatic delivery, I helped ensure the transformation landed effectively across our teams and created long-term value beyond the initial cost savings.
 

The outcome was a streamlined HR technology environment, reduced vendor complexity, improved compliance confidence, and stronger operational visibility across three countries.
Most importantly, the project delivered a clear commercial result: $300K in annual software savings.
 

This project demonstrates my strength as an operator who can take complex, fragmented environments and turn them into scalable business infrastructure. I bring structure to ambiguity, align cross-functional stakeholders, simplify systems, and deliver measurable commercial impact through disciplined transformation.
